HOW I WORK
ENGAGEMENTS.
Built around what I'm accountable for delivering, not the hours I bill to get there.
The diagnosis comes before the prescription.
Twenty-five years of building and turning around premium consumer brands produces a specific kind of judgment. The distributor relationship that looks fine on paper but won't survive a board review. The pricing architecture that works at launch and breaks at scale. The channel mix that makes sense in year one and creates a margin problem in year three. Most founders encounter these problems when they're expensive to fix. That's what Reid Advisory is for.
Every engagement starts with an honest assessment of where you actually are, not where the deck says you are. What follows is built around specific deliverables and clear accountability, not retainer hours and monthly check-ins.
I don't consult. I operate. The distinction is everything, and you'll feel it in the first thirty days.
Three engagement stages. Each one complete in itself. Each one matched to a different moment in a brand's commercial life.
STAGE 02
The Growth Retainer
You have traction. But something isn't working — cash flow, team alignment, sales consistency, channel execution. Your growth is outpacing your systems and the decisions are compounding faster than you can make them well. On retainer, I become your fractional COO and commercial lead: inside your strategy calls, inside your weekly decisions, and present when things move fast.
WHAT’S INCLUDED
Three structured strategy calls per month with prepared agenda, clear decisions, and documented follow-through.
Direct access for time-sensitive commercial decisions, with same-business-day response.
Monthly commercial performance review across revenue, channel velocity, distributor execution, and margin.
Distributor and key buyer relationship support.
Channel execution oversight and course corrections as needed.
Best for brands with real traction and real ambition, at any revenue stage where growth is outpacing the systems built to support it.
STAGE 03
The Scale Partner
You're growing fast and the stakes are real: investors, boards, national distribution, margin pressure. You need a senior executive in the business, not an advisor on a call. As Scale Partner, I'm embedded in your operation — leading distributor negotiations, integrating with your senior team, and driving the operational decisions that compound over time. This is what a full-time COO engagement looks like, without the full-time cost or the permanent hire.
WHAT’S INCLUDED
Full fractional COO and commercial leadership across sales, distribution, and operations. Weekly leadership calls with structured agenda and documented follow-through. Distributor and partner negotiations led directly. Senior team integration with decisions made alongside you, not handed down. Priority access with same-business-day response on critical commercial decisions. Board and investor-facing commercial reporting, available on request.
Best for brands with investors or national distribution ambitions, where the cost of a wrong commercial decision is measured in millions, not thousands.
$6,500
Flat fee · 30-day engagement
ONE-TIME · NO RETAINER
A complete deliverable in 30 days. No ongoing commitment required — though most founders who start here don't stop here.
THREE STAGES. ONE OPERATING MODEL.
Each stage is a complete engagement; not a tier you're sold up from.
STAGE 01
The Diagnostic Sprint
You have a product and early proof. What you don't have yet is a commercial plan that holds up to scrutiny — from an investor, a distributor, or yourself at 2am. In 30 days, I apply 25 years of judgment to your specific situation: where you actually stand, what's working, what's about to break, and exactly what to do about it in the next 90 days.
WHAT’S INCLUDED
Comprehensive commercial audit: sales, operations, channel strategy, financials.
Route-to-market assessment with specific distributor and channel recommendations.
Competitive positioning review and gap analysis.
90-day strategic roadmap with prioritized actions, owners, and milestones.
Two 60-minute working sessions plus one follow-up call.
Written findings and roadmap delivered as an executive brief, specific enough to act on the day after our final call.
Best for founders pre-raise or pre-distributor who need to show up ready, and know the difference between looking ready and being ready.

PRICING & MARGIN ARCHITECTURE
A full review of your pricing structure, channel economics, and margin stack, with specific recommendations you can act on immediately. The difference between pricing that makes sense at launch and pricing that works at scale is worth knowing before you find out the hard way.

INVESTOR NARRATIVE REVIEW
Operator-level review of your commercial strategy and investor narrative. The questions a serious investor will ask, stress-tested by someone who has built the businesses those questions are asked about. Commercial diligence from the inside, not pitch coaching from the outside.
